About this simulation

A five-round, advanced business-model design simulation set inside Atelier Lumiere SAS, a regional French print house in Lille (founded 2009, peaked in 2017 at EUR 9.8M and 70 staff, now down to EUR 5.4M revenue, a 4% operating margin and 38 employees). Print revenue is falling ~12% a year and gross margin has compressed from 34% to 22% as clients commoditise the work.

On Thursday 11 June 2026 the lead bank cuts the overdraft from EUR 600k to EUR 200k; the board issues an ultimatum - present a credible reinvented business model at the 9 July board meeting or prepare the company for sale. You play the Founder & CEO with EUR 1.8M of runway and eight years of design files, brand assets and content for ~600 regional SMEs.

Built on Denis Dauchy's seven-step discipline, v2 scores the FIT BETWEEN decisions rather than each decision on its own: you commit to one of three strategies through the value proposition - a managed service, a self-serve platform, or a premium craft niche - and every later choice is judged against that commitment.

All three can win and none is right in isolation: front-loaded cash modelling is correct for project revenue and fatal for recurring revenue, keeping the EUR 95k/month plant is correct for the craft strategy and fatal for the platform, and the right level of investment runs from EUR 80k to EUR 700k depending on the model chosen.

The realistic conversion of the 600-client base is hidden: in round 1 you decide whether to buy research into a number you will not need until round 3, before you know which strategy you will pick. The plant bills every round until it is resolved, retaining the two senior designers costs EUR 120k of runway, and pitching a coherent model you have not actually built loses the board's confidence.

Runs in English, Spanish and French. Final KPIs track Business-Model Coherence, Investor Confidence, Cash Runway in EUR, and the pivot Budget committed against the EUR 700k cap.

Who it is for

An advanced simulation for participants used to working with the main frameworks and trade-offs of the subject, designed for executive education and experienced professionals.

How a session runs

  1. The instructor creates a session from the Eureka dashboard and invites the participants.
  2. Participants play 5 rounds. In each one they submit their decisions and the simulation calculates the results.
  3. The simulation can be run in English, Español, Français.
  4. The instructor follows each participant's progress and results from the dashboard, and uses the class results for the debrief.

Decisions participants make

The decisions participants make during the simulation:

  • What is actually failing? State the diagnosis you will defend to the board.
  • Which asset will the reinvention be built on?
  • The conversion of the 600 clients decides the whole revenue case. Do you buy the number now?
  • Commit to one value proposition. Everything you decide after this is judged against it.
  • How much of today's business do you keep serving while you build it?
  • How does the new model get paid?
  • When does that money actually arrive?
  • How much of the runway do you commit up front? (€k)
  • What share of the ~600 clients does your plan need? (%)
  • The plant costs €95,000 a month. What happens to it?
