Sell-through is flat, not falling: this is genuine Knightian uncertainty, not measurable risk, and there is no burning platform — only a fog. As Innovation Lead you have a discretionary war chest of EUR 6 million and a 9-month runway before FY2027 commitments lock, against an estimated EUR 40M full pivot the board will never approve on a hunch. Built on Nathan & Susannah Furr's 'The Upside of Uncertainty' (2022), the simulation runs the real arc across four rounds: (1) reframe the threat — distinguish risk from uncertainty and convert an ambiguous threat into the most promising opportunity framing with its make-or-break assumption named; (2) buy information cheaply — design a portfolio of low-cost, fast probes (a software pilot, an open-profile retailer trial, a fake-door D2C test, an acqui-hire) scored on belief-change-per-euro and cheap enough to walk away from; (3) read mixed, partly contradictory evidence and update beliefs honestly rather than confirming the reframe you fell in love with; and (4) decide WHEN and WHETHER to commit, at what size and with what staging, weighing option erosion and talent loss against a premature oversized bet. The math rewards reframing, disciplined probing and well-timed staged commitment, and punishes the five classic errors: waiting for certainty, premature full commitment, false precision (inventing probabilities for genuine uncertainty), sunk-cost probes too expensive to abandon, and probe paralysis past the point of diminishing learning.
